TL;DR
- Artemis III is supposed to land two astronauts near the lunar south pole using a stripped-down SpaceX Starship as the Human Landing System (HLS).
- The architecture is genuinely audacious - it requires a new super-heavy rocket to fly several times before the crewed mission, on-orbit cryogenic propellant transfer at a scale that has never been demonstrated, and a lunar surface stay enabled by a vehicle three times taller than the Saturn V’s lunar module.
- The technical risk is concentrated in propellant transfer, boil-off management, engine relight reliability, and crew ingress/egress from a 50-metre tower on a sloped, unprepared surface.
- The schedule risk is concentrated in everything that has to happen before the crewed flight - and most of it has not happened yet.
- The mission can succeed. The honest read in mid-2026 is that it will succeed late, and the more interesting question is which of these subsystems is actually the long pole.
How Artemis III Is Supposed To Work
Artemis III’s architecture is not Apollo. Apollo carried everything it needed in one stack on a Saturn V. Artemis III spreads the mission across multiple launches, multiple vehicles, and two distinct propulsion systems, with a crew transfer in lunar orbit.
The simplified flow:
- SpaceX launches a Starship HLS depot to low Earth orbit. This vehicle’s job is to hold cryogenic propellant.
- SpaceX flies a series of tanker Starships to the depot, each one transferring liquid methane and liquid oxygen. Industry estimates put this at somewhere between 8 and 16 tanker flights depending on boil-off and per-flight payload performance.
- SpaceX launches the crewed Starship HLS - the actual lander - which docks with the depot and takes on a full propellant load.
- The fuelled HLS then performs a trans-lunar injection and parks itself in Near-Rectilinear Halo Orbit (NRHO) around the Moon.
- NASA launches Orion on SLS with the crew. Orion travels to NRHO and rendezvouses with the waiting HLS.
- Two crew members transfer from Orion to the HLS, descend to the surface, perform their EVAs, and ascend back to NRHO.
- The crew transfers back to Orion. Orion returns to Earth. The HLS is left in lunar orbit.
This is a very different mission profile from Apollo’s “one rocket, one stack, direct ascent and return.” It exists because no single rocket - including Starship and SLS - can do the whole job in one shot to the lunar south pole. Distributed launch is the price of going.
What Has To Work That Has Never Worked Before
Several pieces of the architecture have never been demonstrated at the scale Artemis III requires.
Cryogenic Propellant Transfer In Orbit
Transferring liquid oxygen and liquid methane between vehicles in microgravity, in the quantities required (hundreds of tonnes), is the single biggest unproven element. Smaller propellant transfer demos have happened with hypergolics. Cryogenics are a different problem - they boil, they slosh, they thermally couple to anything they touch.
NASA and SpaceX have flown propellant transfer tests, including internal-tank transfer demonstrations. A full ship-to-ship cryogenic transfer at operational scale has not yet been publicly demonstrated as of mid-2026. This is the long pole that everyone watches.
Boil-Off Management For Long Loiter
Propellant in orbit warms up. Liquid oxygen and liquid methane boil off through tank vents over time. Every day the depot waits for the next tanker, or every day the fuelled HLS waits for Orion in NRHO, costs propellant.
The HLS architecture depends on active cooling and insulation good enough to keep boil-off down to a few percent per month. That is a serious engineering problem and one where the test data is still accumulating. If boil-off rates run high, you need more tankers, which stretches the schedule, which means more boil-off. The feedback loop is unpleasant.
Engine Relight At Lunar Throttle
Starship’s Raptor engines are designed for sea-level launch and orbital insertion. The HLS variant adds methalox landing thrusters near the top of the vehicle to avoid kicking up regolith on final descent. Those thrusters are a new system, and the HLS variant of Raptor has to relight reliably for both descent and ascent burns after long cryogenic soak.
Engine relight after extended cold soak is a known hard problem. Apollo’s Lunar Module ascent engine famously had a single chance to fire correctly, and its design was deliberately simple for that reason. HLS is the opposite philosophy - lots of engines, lots of redundancy, but more total things that have to work.
Surface Operations From A 50-Metre Tower
This is the part that gets the least attention and might surprise people most. The HLS is roughly 50 metres tall. The crew habitat is near the top. The lunar surface is at the bottom.
Crew need to descend that height in spacesuits, in lunar gravity, on a sloped, dusty, possibly cratered surface, and then climb back up at the end. The current design uses an elevator. The elevator has to work. The hatch has to seal. The vehicle has to remain stable on whatever ground it lands on.
A Starship HLS landing tilted at 5-10 degrees is plausible. A 50-metre vehicle tilted at 5-10 degrees is a much more uncomfortable picture than a Lunar Module on its squat legs.
Where The Risk Actually Lives
If you ranked the risks by “what is most likely to slip the schedule” rather than “what is most likely to kill people,” the ordering looks something like this:
1. Tanker cadence. The architecture needs SpaceX to fly tankers to LEO at a rate that lets the depot stay roughly full despite boil-off. That is a launch-cadence problem first, a refurbishment problem second, and a regulatory problem third. Each Starship launch from Boca Chica or Florida currently requires FAA coordination, environmental review, and a lot of paperwork. Cadence is improving. It is not yet at “fly a tanker every few days.”
2. Cryogenic transfer reliability. Even if you can fly the tankers, you have to actually move the propellant. A demo flight that transfers a partial load is not the same as an operational pipeline that transfers full loads, repeatedly, with quantitative measurement, in a way that NASA will sign off on for crewed use.
3. HLS uncrewed demonstration. The contract requires an uncrewed lunar landing of the HLS before the crewed flight. That is itself a major mission - a fully fuelled Starship landing on the Moon, autonomously. Anything that goes wrong on that flight resets the timeline.
4. Spacesuits. Axiom Space’s AxEMU suits are the planned EVA suits for Artemis III. Suits are historically a long pole in any human spaceflight programme. The Apollo suits took years. The ISS suits are decades old. New suits are hard.
5. Orion’s life support and integration. Orion has flown uncrewed on Artemis I. It is supposed to fly crewed on Artemis II in the next window. Any anomaly there - and Artemis I produced a few, including unexpected heat shield erosion - feeds directly into Artemis III readiness.
What Could Still Go Wrong
The cleanest way to think about Artemis III risk is to imagine the mission timeline running forward and ask “what is the most likely thing to delay or break each step.”
Pre-launch: Tanker cadence falls short. Depot cannot be filled in time. Crew rolls to the next launch window.
On the way up: A tanker fails during ascent. Vehicle and propellant are lost. Replacement vehicle and schedule slip.
At the depot: Cryogenic transfer rate is lower than modelled. Boil-off exceeds replenishment. Depot quantity drifts down. Mission is scrubbed or rolled.
Trans-lunar: HLS performs the burn but consumes more propellant than predicted. NRHO arrival is off-nominal. Margins for descent erode.
Rendezvous: Orion-HLS docking encounters issues. Multiple attempts consume propellant. Mission is shortened or aborted.
Descent: Engine relight is degraded but acceptable. Landing site is reached but the vehicle settles at a steeper angle than expected. EVA timeline is compressed.
Surface: The elevator works but slower than planned. EVAs are shortened. Science objectives partially completed.
Ascent: Engines relight nominally. NRHO insertion is good. Crew transfers back to Orion. Mission complete.
None of these individually is mission-ending. The concern is the stacked probability - a mission with this many novel subsystems can succeed at every individual step with high probability and still fail overall.
What Would Reassure Me
If I were watching for genuinely positive signals between now and the launch window, the list would be:
- A successful uncrewed HLS lunar landing demonstration.
- A demonstrated full propellant transfer between two Starships in orbit, with quantitative telemetry NASA accepts.
- A demonstrated tanker cadence of one launch every two weeks or better for at least three months running.
- Clean Artemis II flight with no significant heat shield, life support, or service module surprises.
- Spacesuit vacuum chamber and pool tests completed at full mission duration with at least one full crew rotation of the planned EVA timeline.
Some of those have happened. Most of them have not yet, fully. The programme is moving in the right direction, but the gap between “we have a plan” and “we have flown the rehearsal” is still meaningful.
The Honest Verdict
Artemis III is not Apollo redux. It is something more ambitious - a distributed-launch lunar architecture that, if it works, opens the door to a lunar economy rather than a flag-and-footprints mission. The cost of that ambition is more moving parts and more places the schedule can slip.
The mission can succeed. The crewed landing is, eventually, going to happen. The realistic timeline in mid-2026 looks like a slip past the originally announced window, with an actual surface mission probably in the late 2020s. That is not a failure of the architecture. That is the architecture being honest about what it asked for.
What it asked for is a lot. What it might give back, if it works, is more than Apollo did.
